What needed solving
A 4,000-SKU catalogue on a stock Liquid theme was hitting 6s LCP, blowing the Core Web Vitals budget, and losing checkout conversions on mobile in PKR markets.
02 · Our approach
How we framed the work
We started with a discovery sprint to map the user journey, business goals and real constraints. From there we wrote a fixed-scope plan: clear milestones, weekly review gates on a staging URL, and a written exit criterion for every phase. The e-commerce space rewards teams that ship — not teams that plan — so we biased the engagement towards working software from week two onward.
03 · The solution
What we built
Headless rebuild on Next.js + Shopify Storefront API, edge-cached PDPs, locale-aware PKR / USD pricing, and a single-page checkout integrated with Stripe + JazzCash. 301 redirect map preserved 100% of legacy SEO.
04 · The results

LCP improved from 6.1s to 0.9s on mobile (75th percentile)
Checkout conversion lifted 32% with the new single-page flow
Zero organic-traffic loss through the replatform thanks to the 301 map
